I was gonna say your tranny is toast. But instead, I think you might have air in your clutch hydraulics. The clutch should be firm and start engaging within an inch, or two of the at rest position.

Another thing to check is the throw out bearing fork. The lever the clutch slave pushes against. Is it floppy? Loose?

If you have a good feel for the tranny and motor, you can match the engine speed to the transmission speed and shift without a clutch. If you can do this, then its not the transmission.
